Digitizing Workforce Health Assessments for Scalable Workplace Wellbeing

Thriving Workplaces provided consulting services helping companies assess and improve the health of their workforce. The service combined organizational diagnostics, employee surveys, and expert recommendations.

The challenge was scale. The company relied on manual consulting processes, which limited how many organizations they could support. As demand grew, the service became operationally constrained.

The opportunity was not simply to digitize a survey. It was to transform a consulting methodology into a scalable digital product — one that could capture workforce insights, provide actionable health diagnostics, and generate value for both employees and leadership teams.

I designed the first digital platform that translated the consulting service into an interactive workforce health assessment system, enabling companies to measure organizational wellbeing and receive anonymized insights.

    Strategic Insight

The key insight was that Thriving Workplaces did not actually sell consulting. They sold organizational clarity.

Companies were struggling to understand critical dimensions of their workforce:

    Employee wellbeing

    Organizational culture

    Leadership communication

    Workplace stressors

The consulting service gathered this information through workshops, surveys, and manual analysis. But the underlying system could be productized.

    Key Insight

The opportunity was to create a data-driven health diagnostic platform capable of turning employee feedback into actionable organizational insight — shifting from "health consulting service" to continuous workforce health intelligence.

    Before

    Health consulting service

Manual workshops, surveys, and custom reports delivered by consultants — limited by operational capacity and scaling linearly with headcount.

    After

    Continuous workforce health intelligence

A digital platform capturing structured employee feedback and surfacing anonymized organizational insights in real time.

    Context & Opportunity

Thriving Workplaces had developed a strong reputation helping small and mid-size organizations improve workforce wellbeing. However, the service model was reaching its operational limits.

    Each engagement required:

    Manual employee surveys

    Consultant-led workshops

    Custom reports for leadership teams

This meant that every new client increased operational workload. When the company began receiving more demand than it could handle, the leadership team explored digital transformation.

    The Goal

Scale impact without proportionally increasing consulting capacity — by translating a human consulting process into a digital system that preserves trust, insight, and organizational context.

    Discovery

To understand the current service model, I first used the service myself — experiencing the full workflow from the perspective of both employees and company leadership.

    Methods

Direct service experienceAnalytics & satisfaction survey analysisExecutive workshopsAccount manager interviews

These sessions mapped the end-to-end service journey and revealed several structural issues:

    01

    Fragmented Collection

Data collection was scattered across surveys, workshops, and multiple disconnected tools.

    02

    Manual Analysis

Analysis was performed manually and became increasingly difficult to scale with growing demand.

    03

    No Comparability

Insights were difficult to compare across organizations, limiting benchmarking opportunities.

    04

    Low Visibility

Leadership lacked real-time visibility into workforce health trends and patterns.

    Key Insight

The core opportunity was to turn qualitative consulting knowledge into a structured data system — preserving the depth of human insight while enabling digital scale.

    Product Strategy

The product strategy focused on translating the consulting methodology into three scalable components:

    A

    Workforce Health Assessment

Structured digital questionnaire across key wellbeing dimensions

    B

    Insight Generation

Anonymized datasets revealing patterns across teams and departments

    C

    Leadership Dashboards

Visualized insights highlighting areas of risk and opportunity

This architecture allowed the company to move from project-based consulting to a repeatable product system.

    Product System & Experience

The platform was designed as a two-sided system, balancing data transparency for organizations while preserving employee privacy.

    Employee Experience

    01

    Interactive Health Assessment

Employees complete a comprehensive assessment covering multiple aspects of workplace wellbeing — designed to feel safe, anonymous, and encourage honest responses.

    02

    Minimal Survey Fatigue

The experience was carefully structured to capture meaningful data without overwhelming participants, maintaining high completion rates.

    Leadership Experience

    01

    Organizational Insight Dashboards

Leadership teams access dashboards that aggregate employee responses into anonymized organizational insights across departments and teams.

    02

    Pattern Detection

Dashboards surface patterns such as team wellbeing trends, communication breakdowns, and areas of cultural misalignment — enabling data-driven decisions.

    Balancing Transparency & Privacy

The system architecture maintained a strict anonymization layer between employee responses and organizational dashboards — ensuring trust while delivering actionable insights.

    My Contribution

    As Senior Product Designer, I:

    Key Learnings

Productizing services requires identifying the underlying system

Consulting services often contain hidden product logic. The key is identifying the repeatable system that generates value.

Trust is critical in organizational data products

Employee wellbeing data requires strong privacy design and clear communication to maintain trust.

Insights matter more than raw data

Leaders don't want surveys — they want clear signals about where to act.

    Systems thinking creates scalable products

By turning a consulting workflow into a digital platform, the company could scale its impact without scaling its operational complexity.
